
Player Piano Moving: Why They're Heavier and More Fragile Than They Look
From the front of the room, a player piano looks like any other piano. Same case, same lid, same keys. The difference is what sits behind and beneath the keybed: a second instrument built into the first one, made of wood, cloth, rubber tubing, cast metal, and in modern units, circuit boards and speakers.
That hidden hardware is why player pianos and Disklaviers are consistently the pianos people underestimate. They weigh more than owners expect, the added weight sits in awkward places, and the most damage-prone components are the ones nobody can see. We have been moving pianos and organs across Southern California since 1989, and player instruments are a category where guessing gets expensive.
What's Actually Inside a Player Piano
There are two broad families, and they fail in different ways.
Pneumatic players (roughly 1900s-1930s, plus reproductions)
These run on air. A foot- or motor-driven vacuum pump pulls air through a tracker bar as a perforated paper roll passes over it. Each hole opens a channel that collapses a small bellows in the player stack, which pushes a lever that plays a note. The main components:
- The player stack - a stacked assembly of dozens of individual pneumatics, usually mounted directly behind or above the action. Heavy, glued, and cloth-sealed.
- The spool box - the compartment that holds the music roll, with take-up spool, tracker bar, and drive gearing.
- Reservoir and exhauster bellows - large leather or rubberized-cloth bellows, often in the bottom of the case on an upright.
- Tubing - dozens of lengths of small-diameter rubber or lead tubing running between components. Old rubber goes brittle and cracks if it's flexed or crushed.
Electronic players (Yamaha Disklavier, PianoDisc, QRS and similar)
Modern reproducing systems replace air with solenoids. A rail of electromagnets under the keybed pushes the keys from below, driven by a control unit reading a file rather than a paper roll. Typical added hardware includes a solenoid rail, a control box or drawer mounted under the keybed or in the case, a power supply, wiring harnesses, and often a pair of speakers mounted to the underside of a grand's soundboard area or inside an upright's case. Yamaha publishes model and system information for its player instruments on Yamaha's official U.S. site, which is worth checking so you know exactly which generation of system you own before you book anything.
The Weight Problem
A standard 48- to 52-inch upright generally runs 400 to 600 pounds. Add a full pneumatic player mechanism and the same case can land in the 600 to 800 pound range - some large early-century player uprights and orchestrions go higher. That is grand-piano weight in an upright-shaped box that still has to fit through a 32-inch doorway.
Electronic systems add less raw weight, usually somewhere in the 40 to 80 pound range for the rail, control unit, power supply, and speakers, depending on the system. The bigger issue with a Disklavier or PianoDisc grand isn't the total number, it's where the number sits: under the keybed and low in the case, which changes how the instrument balances on a board and how it behaves on a ramp.

Weight matters most on stairs. An extra 200 pounds is the difference between a manageable carry and a genuinely hazardous one, especially on the narrow switchback stairwells common in older Hillcrest and North Park homes. We cover that ground in detail in moving a piano up stairs.
What Has to Be Secured Before Transit
Every player instrument gets its own prep pass. The specifics vary by system, but the checklist runs along these lines.
- The roll and spool box. Remove the music roll. A roll left in place can unwind, tear, or jam the take-up spool. The spool box door or cover gets closed and secured so it can't swing open against the tracker bar.
- Loose access panels. Player pianos have far more removable panels than a standard piano - lower boards, kick panels, spool box fascia, keyslip covers. Any panel that isn't screwed down is a panel that will rattle loose in a truck.
- Tubing runs. Nothing gets pressed against the tubing bundles. On an upright that means padding and strapping are placed with the stack location in mind, not just wrapped uniformly around the case.
- The control unit and cabling. On electronic systems, the control box, power brick, and any pedal or speaker cables come out or get tied off and cushioned so connectors aren't bearing weight. Loose cable ends whipping around inside a case scratch finish and stress solder joints.
- Speakers and subwoofers. Underside-mounted speakers on a grand are directly in the way when the instrument goes onto its side on a piano board. They have to be accounted for before the piano is tipped, not discovered mid-lift.
- Pedal linkage. Pumping pedals on a foot-driven player and solenoid-linked pedal hardware both need the pedal lyre and connected rods handled as one unit.
Work that goes beyond removing, securing, and reinstalling parts for transport - regulating the stack, replacing perished tubing, recalibrating a solenoid rail - is technician work. We move pianos and organs; we don't tune, repair, or service them. If your system hasn't been checked in years, have your technician look at it before moving day rather than after.

Why the Extra Hardware Changes the Job
Three practical consequences.
Crew and equipment. More weight means more hands and heavier-rated straps, boards, and dollies. That's true whether we're doing a local piano move across a few neighborhoods or a long-distance move out of state.
Cost drivers. Nobody can quote a player piano from a photo. What moves the number is total weight, stairs and step counts at both ends, doorway and turn clearances, whether an elevator is involved, distance, and how much disassembly the player system requires. Environment. Cloth bellows, leather valve facings, and old rubber tubing all react to heat and humidity swings, and so do the electronics. When you call, the details that help most are: make and model, whether the system is pneumatic or electronic, upright or grand, and what the path looks like at both addresses - stairs, tight turns, gates, elevator.
